LeanScale Migration Pro

Pre-migration readiness audit + phased plan for CRM platform changes. Bidirectional: HubSpot ↔ Salesforce.

Two skills bundled:

  • crm-migration-readiness-hs-to-sf — audit HubSpot environment for migration to Salesforce. 8-dimension scorecard, risk register, 7-phase plan with hour estimates (typical 400–800 hours).
  • crm-migration-readiness-sf-to-hs — audit Salesforce environment for migration to HubSpot. 9-dimension scorecard (adds Apex/Lightning code burden), 8-phase plan (typical 440–860 hours), 3-year TCO projection.

What you get

Each skill takes data + metadata exports from the source CRM, then produces:

  • 8/9-dimension readiness scorecard — graded 0–10 each
  • Inventory snapshot — record counts, workflow counts, integration list, custom code count
  • Tiered risk register — Critical / High / Medium with mitigation owners
  • Field-mapping draft — source object → target object + property dispositions
  • Phased migration roadmap — hour estimates per phase + critical dependencies
  • Go-live readiness checklist
  • Cost-savings projection (SF→HS direction) — 3-year TCO comparison

Why this is different

  • Two distinct frameworks for two distinct migrations. SF→HS is harder than HS→SF (Apex disposition, permission complexity) and the audit explicitly accounts for it.
  • Hour estimates with ranges, not false precision. Migrations are bounded by data quality and tribal knowledge — the plan reflects that.
  • Risk-first, not feature-first. Identifies what breaks before it breaks.
  • Reliability gate. ≥90% task completion + no-fabrication rules. If exports are incomplete, the audit is marked partial rather than guessed.
  • Built on real engagements. LeanScale playbooks #43 and #44 — the canonical 400-800-hour migration playbooks.

Usage

HubSpot → Salesforce

> Run a HS→SF migration readiness audit. HubSpot exports at hs-exports/. 
  Currently 80 users on Sales Hub Enterprise, renewal in 6 months, 
  using ZoomInfo + Outreach + Slack integrations.

Salesforce → HubSpot

> Run a SF→HS migration readiness audit. SF metadata at sf-metadata/. 
  120 users on SF Enterprise, 8 Apex triggers, 60 Flows, considering 
  consolidating sales+marketing on HubSpot for cost savings.

What the skills do NOT do

  • ❌ Execute the migration (skill produces the plan; humans + LeanScale execute)
  • ❌ Configure the target CRM
  • ❌ Migrate data automatically — that's a separate engineering effort
  • ❌ Audit Salesforce Marketing Cloud or Pardot migration to HubSpot Marketing — that's separate scope

Pricing

Free through the Claude marketplace. CRM migrations are big enough engagements that the audit's primary value is scoping correctly. If readiness < 50/90 OR critical risks are present, the audit recommends a LeanScale Sprint to scope and de-risk before full execution.

Typical migration cost via LeanScale: $50K Sprint (scoping + de-risking) → $200–500K full migration (90–180 day embedded engagement).
