Hold the server and watch starts while a build runs, and keep a failed build across restarts - #716
The app has no guard on Start development server or Start build watch while npm run build is writing build/, unless the wizard is still open (#504) or a trunk update is running. So a build typed in the terminal, or one started by an apply or a trunk update, could be joined by a server serving a half-written build/ (the requires files to be built notice or a PHP fatal) or by npm run dev running over the same build/. With auto-start on, just coming back to a site mid-build did the same, with no click.
Separately, a failed build was only remembered for the session. build/'s marker file is written part-way through a build, so after a restart a build that failed late read as complete again.
What changes
Both starts are held while a build runs.buildHoldsStarts in site-processes.cjs decides it: a running npm run build holds the starts, except the watch's own first build on an unbuilt site, where a server start is meant to wait for the watch. use-build-watch records when that build is running (watchOwnsBuild), and it is exempt only while the watch is still waiting for it. So a terminal build beside Gutenberg's npm run dev start-up rebuild still holds, and so does a build the watch was stopped during. The header menus, the details buttons and the auto-start effect all use it. Stop is never held.
A build's outcome is persisted.main.js records buildFailed in the site's meta when any npm run build ends, before the done event, the same way it records installFailed. site:status returns it and the wizard reads it from there; the session-only copy in use-site-scripts is gone. The renderer now reloads the status before clearing building, so the step never flashes the previous outcome.
Root cause: the only building checks were in the wizard checklist, and the build outcome lived in React state.
How to test this
Three journeys walk the reported paths, and each is red without this change. From the repository root:
npm run test:e2e:hidden -- -g "#503"
build-watch.spec.js: npm run build typed in the terminal disables both starts until it ends.
auto-start.spec.js: with "Start the build watch when I open a site" on, leaving and returning to a site mid-build starts nothing; the watch starts once the build ends.
site-page.spec.js: a site whose last build failed, with the marker present, shows Failed and Retry the build, and Start dev server and finish the wizard is disabled.
What they cannot reach is a real build. By hand, on any platform, with the Buildkite build for the current head:
Starting state: a built WordPress Core site, wizard skipped, server and watch stopped.
In the site's Terminal, run npm run build.
Expected: in the details, Start under Server and under Build watch are disabled while it runs, and so are Start development server and Start build watch in the header menus.
Wait for the build to finish.
Expected: both become enabled again.
Click Start under Build watch and wait for it to read watching. Then run npm run build in the Terminal.
Expected: Stop under Build watch stays enabled while the build runs.
What must not have happened: no server or watch starts by itself during step 1, and on a site with no build, Start build watch followed by Start development server still queues the server behind the watch's own build instead of being disabled.
Risks and limitations
The two handlers themselves do not check building; every caller does (the buttons through disabled, auto-start through its gate). A new caller would need the same check.
A stopped build is recorded as failed, as the session-only flag already treated it.
i18n.spec.js:1032 fails locally on this branch and on trunk alike (a strict-mode locator at line 1066); unrelated.
The issue offered two fixes: disable the buttons, or have serveWithoutWatch and startBuildWatch wait or refuse. Disabling follows [Fix] Keep the build step in progress until npm run build has exited #504, and keeps the reason visible on the control. Auto-start is the one caller that skips the buttons, so it gets the same gate rather than both handlers getting a second guard.
serveWithoutWatch still allows serving with a paused watch. That covers an apply's install; while the apply builds, the start is now held before it gets there. Its comment and test note say so.
The outcome is written in the npm:run-script handler only for build, the one script name every full build in the app runs under (terminal, wizard, watch's first build, apply, trunk update).
Review outcome (required, see AGENTS.md)
3 [fix here] · 0 [follow-up], all 3 fixed:
🟡 Auto-start called toggleDevServer / startBuildWatch mid-build on returning to a site. Fixed with the buildHolds gate; covered by the new auto-start.spec.js journey, red without it.
🔵 The hold was decided inline in index.jsx. Moved to buildHoldsStarts in site-processes.cjs with a unit test.
🔵 A failed buildFailed write was swallowed silently. Now logged with logError('npm', …); unit test red without it.
Also updated the stale docs it flagged: docs/guide/running-the-site.md, comments in setup-steps.cjs, dev-server-command.cjs and its test.
Review: completed. A separate agent context given only the diff and .github/instructions/code-review.instructions.md; covered the uncommitted tree on base 33afc45, all five dimensions. npm run lint clean, npm test 2240/2240 at the time.
Since review: the three fixes and doc updates above, committed as 40bc304. Not re-reviewed by a fresh context; npm run lint clean, npm test 2242/2242, journeys 168/169 (the unrelated i18n.spec.js:1032).
CodeRabbit reviewed 40bc304: 2 findings.
🔵 Fixed in 06f951c. buildHoldsStarts treated any watch reading building as the watch's own build, but Gutenberg's npm run dev reads building during its start-up rebuild and does not take the terminal, so a terminal npm run build beside it left the starts enabled. The watch now records its own one-off build (watchOwnsBuild) and only that is exempt. The unit test is red on the old rule. Lint clean, npm test passes, and the build-watch, auto-start, dev-server and site-page journeys pass (16/16).
🟡 Deferred to Ignore stale responses in loadStatus when status reads overlap #720. Overlapping loadStatus calls can apply an older response last and restore a stale buildFailed. The same race already exists on trunk for installFailed and hasBuilt, which this PR's buildFailed copies, so it is fixed for all of them there.
Self-review on 06f951c (fresh agent context, full branch 33afc45..06f951c, all five dimensions; lint clean, npm test 0 failures): 2 [fix here] · 1 [follow-up].
🟡 Fixed in ec61bfa. 06f951c cleared the watch's exemption only on the build's done event. Stopping the watch mid-build sets it idle at once, but a killed build can take seconds to end, so the starts were enabled while it still wrote build/. The exemption now also needs the watch to be in its build phase. The new unit case is red on 06f951c.
🔵 Fixed in ec61bfa. docs/guide/running-the-site.md said the watch's start "waits" for a build; the button is disabled.
On ec61bfa: lint clean, npm test 0 failures, the build-watch, auto-start, dev-server and site-page journeys 16/16.
CodeRabbit on ec61bfa (incremental, 40bc304..ec61bfa; the check ran, 13m): no inline findings, and it resolved the buildHoldsStarts thread. One 🔵 minor note outside the diff, declined: if the buildFailed write in main.js fails, the renderer could fall back to the exit code. That needs electron-store itself to fail, the install's installFailed write has no fallback either, and the fallback would bring back the session-only state this PR removes. Reason posted on the PR.
ec61bfa is the head every review above ends on.
Implementation notes
Three ipc-wiring tests run a build to its end, so they now carry fakeSettingsStore() and wait a tick for the done event, as the install's tests already did. Without the fake store one of them loads the real electron-store, which trips "the harness never loads the real electron package" and everything after it.
The site:status assertion for buildFailed sits in the existing status test, because the build-outcome test stubs child_process and site:status spawns Git through it.
Screenshots or recording
Nothing new is drawn: existing buttons are disabled in one more state, and the wizard's existing Failed / Retry the build state survives a restart.
…d build across restarts
Start development server and Start build watch could be pressed while
npm run build was writing build/ (from the terminal, an apply or a trunk
update), and auto-start could start them on returning to a site. The
server then served a half-written build/, and the watch ran npm run dev
over the running build. Both starts, and the auto-start effect, are now
held by buildHoldsStarts in site-processes.cjs; the watch's own first
build is exempt so a server can still wait for it. Stops are never held.
A build's outcome was session-only, so after a restart a build that
failed late over an existing marker read as complete. main.js now
records buildFailed in the site's meta as each npm run build ends,
before the done event, as it does for installFailed, and the wizard
reads it from site:status.
Fixes#503
Build completion now stores its failure outcome in site metadata and exposes it through site status. Renderer controls disable server and watch starts during independent builds, and automatic starts wait until the build finishes. A watch-owned build is distinguished from an independent build. Tests cover persisted build status, process controls, and auto-start behavior.

Architecture 🟡 medium [fix here] — Ignore stale status responses.
loadStatus has overlapping callers. A request that captures buildFailed: false before the build fails can finish after the completion-triggered request and restore the stale value. An older request can also clear statusLoading while a newer request is pending. The setup checklist can then report a failed build as complete.
Add a request-generation ref. Apply response state, metaPatchRef, and statusLoading updates only for the latest request. Ensure callers that consume the returned status cannot act on a superseded response.
The dev-server start path is not directly gated by buildFailed; it rechecks hasBuilt, so this race should not be described as directly enabling server start.

Deferred to #720. The same race already exists on trunk for installFailed and hasBuilt, which buildFailed follows here, so it gets one fix for all of them there, including the callers that use the returned status.

@ryanwelcher Agreed. The shared race should be classified as [follow-up], not [fix here]. Deferring it to #720 allows one fix for all status fields and callers that consume the returned status.

The exception in buildHoldsStarts keyed on the watch reading 'building',
but Gutenberg's npm run dev reads 'building' while it rebuilds on start
and does not hold the terminal, so a terminal npm run build beside it
left the starts enabled. The watch now records when its one-off build is
running, and only that build is exempt.
The exemption for the watch's own build lasted until that build's done
event, which a killed build can take seconds to send while it still
writes build/. It now also needs the watch to be waiting on the build.
The guide said the watch's start waits for a build; it is disabled.

mergeSiteMeta errors are logged, but npm:run-script:done still reaches the renderer. The renderer then reloads stale metadata and clears building. If the build marker exists and buildFailed was previously false, the failed build is shown as complete. @coderabbitai I'm going to leave the note on src/main.js:4249 as it is.
That only happens when electron-store can't write. Since that's the app's only persistence layer, a lot more than this flag is broken at that point. The install records installFailed the same way (main.js:4202) with no fallback, and on trunk it doesn't even log the failure. The build at least logs it now.
A fallback in the renderer would also bring back the session-only buildFailed this PR just removed, and AGENTS.md is pretty clear about not adding defensive state for a case we can't actually hit.
@ryanwelcher Agreed. I withdraw the renderer-fallback suggestion.
I checked src/main.js: installFailed has no fallback, and the build handler logs a storage error before sending the completion event. A renderer fallback would not restore persistence across restarts.
This also matches the supplied AGENTS.md guidance against defensive state without a test that demonstrates a realistic path. No change is needed for this concern.

## Architecture notes (non-obvious)
- **`electron-store` is the only persistence layer** — no separate DB. It holds the site registry and per-site metadata; treat it as the single source of truth for "known sites." **Nothing may yield between reading the store and writing it back.** The `get` and `set` are synchronous, so the event loop is the only thing serialising writers, and it only serialises them while nothing awaits in between. A writer that reads, awaits anything, and then writes what it read hands back a snapshot another writer has moved on from, and that writer's change is gone (#172). The value that made it matter is a ticket branch's recorded base, the one thing a branch cannot recompute. Handlers that write a fixed set of top-level keys do this inline and are fine as they are; a change that has to be computed from the record, or that replaces a nested map such as `branches`, goes through `changeSiteMeta` in `src/main.js`, which takes a function of the record and applies it at the moment of the write. Computing that value from an earlier read is the bug, whichever helper writes it.
